oh well. i'm men's captain for the club next year, and given our first and second boats will be looking pretty similar in a year's time, i'm hoping to lead us to success (i.e. for one, get head of the river!!)
Hypothetical situation:
You have 4/5 ex-M1 rowers. Do you:
a) Put them in your M3 and get blades, or
b) Put them in your M2 and help them avoid spoons?
b) Put them in your M2 and help them avoid spoons?
i) we sparred with our third boat numerous times, and always were faster than them. nobody accounted for the fact that our inexperienced m2 might freak out under pressure. damn.
ii) for most of them, they are leaving this summer. they didn't want to train, it was just a case of jumping in the boat a few times and having some fun.
Never mind new guys, where the **** are all the coxes?
Ditto. We are so short on coxes atm. We have one dedicated cox (FTB) who coxes the men 3+ times a week, and the women are just taking turns, such that people who'd rather row end up coxing and getting pissed off.

We have 4 novice boats and one novice cox across the whole club. Our situation for seniors is not much more favourable, not as bad as yours though
We use google docs to do basically that, but with more options, but it still doesn't work.
Maybe have a rule such as, "if you're going to change your mind or cry off, you have to phone everyone else and explain why". The thought of having to phone up people and tell them why you're letting them down/want to change stuff normally makes them re-arrange.
For women, it's side-by-side from (I think) the first post out of Ditton to Top Finish.
For men, it's a chase over pretty much the whole course - you have a staggered start (several lengths, much more space than bumps) and finish and marshals at both finishes to see who crosses the "line" first.

Wow, sounds fun... Not looking forward to rowing the whole river after my crew's minimal amount of slightly shambolic training
